The Unit Cost Obsession Has a Blind Spot

Ask most B2B procurement leaders where they focus their cost-reduction efforts, and the answer will almost certainly center on unit economics. Better vendor contracts. Volume consolidation. Tariff optimization. These are legitimate levers, and squeezing them effectively can produce meaningful margin improvements.

But unit cost is only one component of total landed cost. The other—increasingly significant—component is fulfillment: the expense and time associated with moving product from inventory to customer. And for a growing segment of B2B operators, fulfillment geography is where the real competitive edge is being built.

This is the logistics arbitrage that isn't generating many headlines yet. While competitors fight over pennies on unit price, a subset of forward-thinking businesses is repositioning inventory strategically across regional nodes to reduce transit times, lower last-mile costs, and improve service reliability. The results, in industries where speed and availability are differentiating factors, can be substantial.

Why Proximity Economics Are Shifting

For most of B2B's modern history, centralized distribution made economic sense. A single large distribution center, typically positioned near a major freight hub, offered economies of scale in warehousing and simplified inventory management. The trade-off—longer average transit times to end customers—was acceptable because customers weren't demanding the kind of delivery speed that B2C commerce had normalized.

That calculation has changed. Business buyers increasingly expect delivery timelines that were unthinkable a decade ago. Same-day and next-day delivery, once a consumer expectation, are becoming competitive benchmarks in sectors from industrial distribution to healthcare supply. And as customer expectations shift, the cost of slow fulfillment has risen—not just in customer satisfaction scores, but in tangible business outcomes: lost contracts, emergency freight surcharges, and inventory buffer requirements that inflate working capital.

At the same time, the economics of regional warehousing have improved. The proliferation of third-party logistics providers offering flexible, contract-based fulfillment space has reduced the capital commitment required to establish a regional footprint. A company no longer needs to own or lease a network of distribution centers to operate like it does. It can access regional capacity through 3PL partnerships, fulfillment-as-a-service platforms, or hybrid arrangements that combine owned and contracted nodes.

The Industries Where This Is Happening Now

Not every B2B sector benefits equally from distributed fulfillment positioning. The economics are most compelling where some combination of the following conditions applies: customers are geographically concentrated in discrete clusters, order urgency is high, product weight or volume makes freight costs sensitive to distance, and competitive differentiation on delivery time is achievable.

Industrial and MRO distribution is perhaps the most active arena. Maintenance, repair, and operations buyers often need components urgently—an unplanned equipment failure doesn't accommodate a three-day transit window. Distributors who can promise same-day or next-day delivery to major industrial corridors in the Midwest, Gulf Coast, or Southeast are winning contracts that price-only competitors cannot match.

Healthcare and medical supply presents similar dynamics. Hospitals and outpatient facilities managing lean inventory models require high-confidence delivery commitments. Regional positioning near major metropolitan health systems has become a genuine differentiator for distributors in this space.

Food service and perishable distribution operates under its own constraints, but the principle applies equally. Regional nodes reduce transit exposure for temperature-sensitive products and allow more frequent replenishment cycles, which in turn enables customers to carry less safety stock.

The Economics in Practice

The financial case for distributed fulfillment is not automatic—it requires careful modeling. The costs of operating multiple regional nodes (facility, labor, inventory carrying costs, management overhead) must be weighed against the savings generated by reduced outbound freight, lower emergency shipping incidents, and any revenue benefits from improved service levels.

For many B2B operators, the math shifts favorably once average order frequency and geographic customer concentration reach certain thresholds. A business serving a dense customer cluster in, say, the Texas Triangle or the Great Lakes industrial corridor may find that a regional node in that geography pays for itself quickly through freight savings alone—before any revenue impact from improved service is factored in.

The inventory complexity introduced by distributed networks is a legitimate concern. Carrying stock across multiple locations increases the risk of imbalanced inventory positions and raises the stakes for demand forecasting accuracy. Organizations that pursue this model need to invest in the visibility and replenishment tools that allow them to manage distributed stock without accumulating excess in some nodes while stocking out in others.

The Window Is Narrowing

First-mover advantages in fulfillment geography are real but not permanent. As regional 3PL capacity expands and fulfillment platforms become more accessible, the barriers to distributed network entry will continue to fall. Companies that establish regional positioning now—and build the operational discipline to manage it effectively—will hold an advantage. Those that wait until distributed fulfillment becomes standard practice will find themselves investing to catch up rather than to lead.

The companies building durable B2B competitive positions in the next five years will be those that recognize logistics geography as strategy, not just operations. Speed is a product. Reliability is a product. And where your inventory sits determines whether you can deliver either.
